# SaaS onboarding scorecard

Free tool · By [Utkarsh Dhairya Panwar](https://www.utkarshdesign.com/about) · Updated 8 Oct 2026

**This scorecard checks your path from sign-up to first value with 15 questions across four stages. Answer yes, partly or no and you get a score out of 100, your weakest stage and the three fixes I'd make first. It runs in your browser and sends nothing anywhere.**

## Why a scorecard

Most onboarding checklists online are written for customer success teams, with a kickoff call, a welcome pack and a quarterly review. That's useful, but it skips the place where self-serve trials die: inside the product, in the first session, often at a step that needs someone else's permission.

The questions come from onboarding work I've done, most of it at CodeAnt AI, plus the problems I see most when I review other products' trials. Each one has a reason attached, and the fixes are ranked by how much a 'no' usually costs rather than listed in page order.

## Score your onboarding

The interactive version of this tool runs in your browser on this page; nothing you enter is sent anywhere.

Answer for the path most new accounts take. Your best customer's path will flatter you. If you're unsure, sign up yourself with a fresh email and a work account that isn't an admin.

## What each stage is checking

- Sign-up: whether people get into the product with the account they already have open, and whether the first screen asks for anything the next step doesn't need.
- First value: whether you've named the one event that means an account got value, and whether a new user can reach it in three steps or fewer. This stage carries the most weight.
- Team and admin: whether a user who hits a permission wall has a way forward, and whether the admin they pull in understands what they're approving.
- Nudges: whether emails and in-product prompts react to what each account has done, and whether you can see where each trial stopped.

## Reading your result

Yes scores two points, partly one, no zero. The score is out of the questions you answered, so skipping one doesn't drag it down. Above 80 the flow is mostly sound. Between 50 and 80 there are leaks worth a week of work. Below 50, most trials are probably stalling before they see anything.

The weakest stage matters more than the total. A team can score well on sign-up and nudges and still lose most accounts at one admin step. The top three fixes weigh each gap by how much it tends to cost, so a 'no' on defining first success outranks a 'no' on empty states.

## Where the admin stage comes from

Most onboarding checklists have no team-and-admin stage. I added one because at CodeAnt the flow would have scored well on sign-up and still lost most trials at a single step: connecting a repo needed an org admin, and the person signing up usually wasn't one.

[Doubling trial-to-paid at CodeAnt](https://www.utkarshdesign.com/guides/how-we-doubled-trial-to-paid): The admin wall, the hand-off that fixed it, and the rest of the onboarding changes.

If you score below 50 on that stage, read the team invite flow guide next. It covers the request modal, what the admin should receive and how to design the wait.

## Questions people ask

### What should a SaaS onboarding checklist include?

At minimum: a defined first-value event, the number of steps to reach it, a way past any permission or admin step, and emails that react to what each user did. The scorecard above covers 15 checks across those areas.

### Is my data stored or sent anywhere?

No. The scorecard runs in your browser and forgets your answers when you close the tab.

### How is this different from a full onboarding audit?

The scorecard is you answering about your own flow. An audit is someone walking through it as an admin, a blocked teammate and a solo user, with your funnel data, and redesigning the worst screens.

### Does it work for sales-led products?

Yes, for the part after the contract where users set things up themselves. The team-and-admin questions often matter more there.
